Daily Dairy Brand – New Product Launch and GTM Strategy
A daily dairy brand needed to launch into one of India's most saturated FMCG categories, then carry that launch into a profitable international expansion – without a validated map of where the whitespace actually was.
The Situation
A crowded category, dominant regional players, and no validated whitespace.
The client needed to launch a new dairy product into a highly saturated Indian market, dominated by regional players with entrenched price competition. Objectives were clear but unproven: identify whitespace in the mass and premium dairy segments, build differentiated positioning in a cluttered category, design a pricing and distribution strategy for rapid penetration, and create a structured GTM playbook to drive early adoption.
GreyRadius was engaged to answer the whitespace question with evidence, not assumption – and to carry that evidence through to an international expansion that needed to be profitable from Year 1, not Year 3.
The engagement combined category analysis across milk, flavoured milk, curd, paneer, and value-added dairy with direct voice-of-customer research and a structured 7 micro-market scoring exercise in Bengaluru.

From the engagement

We were about to launch into what we thought was a gap in the market. The research showed us the real gap was one segment over – and it also gave us the confidence to take the same playbook into the UAE within the year.
"In saturated dairy categories, the whitespace is rarely a new flavour or a lower price. It's almost always a value-added format – a curd cup, a flavoured milk pack, a paneer SKU – that incumbents haven't prioritised because it doesn't fit their existing cold-chain economics."
